Build More. Waste Less.
The Bit & Grain Shop System is a simple method for running your shop with a system instead of your memory. It’s built around three outcomes:
Spend Less
Stop the duplicate tax. Track only the small stuff you rebuy: bits, blades, sanding, fasteners, adhesives, finishes, small accessories. Search before you buy — that’s the whole rule.
The win isn’t tracking everything. It’s tracking the stuff that’s cheap enough to forget and expensive enough to keep rebuying.
Move Faster
One Home Rule: every item has one home location. Flow dies when you search.
Label locations, not items. Item labeling becomes homework. Location labeling becomes a system. If you can’t find it in 10 seconds, the system is broken — not you.
Cut Better
Failure notes are evidence. If a tool fails repeatedly, it’s expensive — even if it was cheap. Log what failed, what it cost, and the likely fix: clean, sharpen, replace, or upgrade.
Downtime math beats brand arguments. Maintenance doesn’t need a calendar — tie it to use signals: burning, slower sanding, tearout, worse results.
The 2-Minute Start
Don’t catalog your whole shop. Start with the Duplicate Zone only — the small stuff you rebuy. Add 10 items, assign 3 locations. That’s it.
You’ll feel the difference immediately.
